How to Reduce & Eliminate Meetings

The Meeting Isn’t the Problem. The System Is.

Stop Treating Meetings as the Default

Meetings have become the default way work gets done. Someone has a question, so a meeting gets scheduled. Someone needs an update, so a meeting gets scheduled. A decision needs to be made, so everyone gets put on a calendar. The problem is that talking about work has gradually become a substitute for actually moving work forward. Deep work gets interrupted, calendars fill up, and people spend more time coordinating than producing.

The Eliminate Meetings™ Method starts with a simple question: Does this meeting actually advance a decision, alignment, or the working relationship? If it does not, it probably should not happen. A meeting should have a reason to exist beyond the fact that everyone is accustomed to having one. If the same outcome can be achieved through a written update, documented decision, shared resource, or asynchronous discussion, that should be the default.

This does not mean eliminating collaboration or human connection. Some conversations genuinely benefit from being live. Sensitive conversations, relationship-building, complex discussions, and situations requiring real-time interaction still have a place for meetings. The difference is that meetings become intentional rather than automatic. Instead of asking, “Who needs to be in this meeting?” start by asking, “Does this require a meeting at all?”

When meetings stop being the default, work changes. People regain uninterrupted time for meaningful work. Decisions become clearer because they are documented. Misunderstandings decrease because information is accessible instead of trapped inside a calendar invitation. The goal isn’t to do less work. It’s to do better work with fewer interruptions.
